OUTSOURCING BUYER CHECKLIST

How to evaluate a BPO partner in the AI era.

A practical sourcing and RFP checklist for comparing customer-service providers beyond seat rates.

How do you evaluate a BPO provider when AI changes the work?

Start with the customer outcomes and operating responsibilities, then compare delivery capability, integration, human-AI orchestration, governance, commercial adaptability, and transition risk. A low seat price is only one input.

Use this checklist before issuing a CX outsourcing RFP

Outsourcing decisions made on workforce pricing alone can miss downstream failures, repeated contacts, AI handoff problems and the cost of operational change. This checklist helps buyers compare providers on a common evidence-based basis.

1. Operating scope and accountability

  • Define channels, transaction types, customer segments and service hours.
  • Identify which teams handle escalations and back-office completion.
  • Specify resolution, repeat contact, customer effort, quality and risk measures.
  • Clarify who is accountable when work crosses providers or platforms.

2. Human, AI and workflow design

  • Which intents should be automated, augmented or human-led?
  • How are AI agent actions governed by policy and system permissions?
  • How is context preserved when a human takes over?
  • How will new AI capabilities change staffing, workforce management and commercial assumptions?

3. Technology and operating independence

  • What CRM, CCaaS and knowledge environments are supported?
  • Who owns evaluation data, knowledge assets, implementation artifacts and customer interaction data?
  • Can the enterprise change the model, platform or delivery partner later?
  • What are the integration responsibilities and dependencies?

4. Delivery risk and evidence

  • What locations, coverage arrangements and business continuity measures are actually operational?
  • What real customer references and relevant demonstrations can be verified?
  • Which security controls and certifications have evidence, not just marketing claims?
  • How are training, quality, releases and incident response managed?

5. Commercial terms and transition

  • Compare all-in cost per verified resolution where the data permits.
  • Define ramp, knowledge transfer, minimum commitments and service credits.
  • Address volume variability, AI usage charges and exception complexity.
  • Set clear transition-out terms and access to customer data and operating artifacts.

A simple evaluation weighting, for discussion

CriterionIllustrative weight
Customer outcome and operating design30%
Technology and AI operations25%
Delivery fit and risk controls20%
Commercial adaptability15%
Transition and knowledge ownership10%

Weights are an illustrative procurement framework, not research findings. Buyers should adapt them to the work, risk and contractual scope.

The final question

If AI changes the volume and complexity of customer interactions over the next 24 months, which bidder is best positioned to change the operating model with you, without losing accountability for current service?
